A pattern we see on every c51 engagement: The company's AI ambition is one conversation. The company's data reality is a different conversation. And nobody has introduced them. Executive team: "We want autonomous agents making decisions across the business." Operations team: "We can't get clean weekly reporting out of the three systems we already have." Both are true at the same time. And the gap between them is where most AI initiatives go to die — not because the tech doesn't work, but because no one has mapped the decision flows, the data lineage, and the governance surface before the agents get switched on. That mapping isn't glamorous. It's usually six weeks of unglamorous work: source systems, event schemas, decision owners, approval paths, failure modes. But skip it, and every agent you deploy is a liability multiplier. Do it, and the same agents compound. The operating layer starts with the map, not the model.
