Heuristic of the week — if you can't audit it, it isn't AI infrastructure. A pattern we keep coming back to at c51 AI across the REALM builds (Uganda agri, Krishi India, Australia logistics): Most "AI-powered" systems are still demo-grade. They look smart in the demo loop and fall apart the moment a regulator, an exporter or an insurer asks the only question that matters — "show me the lineage." Three quick filters we use before something gets called "infrastructure": 1. Replayable lineage. Any output the system produced last quarter must be reconstructable end-to-end today. 2. Accountable seams. Every place AI output crosses into a system of record has a named human checkpoint. No silent writes. 3. Counterfactual logging. We log what the model didn't choose, not just what it did. That's the part regulators and auditors actually need. Clean seams, audit-first, human checkpoints. Boring on the slide.
